Challenge

Trade to Travel, an online luxury property exchange, needed to modernize a 15-year-old web application without disrupting service to its existing member base. The platform served three distinct audiences: the general public, registered members conducting property exchanges, and administrators managing the back end. All three needed to be updated. None could go dark.

The legacy system presented a specific constraint: the existing database and content management solution had to remain in place. A ground-up rebuild was not a viable starting point. Two prior development teams had attempted this project and failed. The third attempt had to work, and it had to work without the membership noticing a seam.

The client also needed to automate the property exchange transaction process, adding a member-to-member communication layer that would enable direct negotiation while preserving each member’s email privacy.

V! Studios began with an intensive discovery phase, working closely with the Trade to Travel team to identify the most critical operational pain points and establish priorities for both the immediate stopgap and the full modernization.

From that assessment, V! Studios developed and executed a multi-phase approach:

  1. Deployed a targeted stopgap within 30 days to address the most urgent issues and stabilize the platform while comprehensive planning continued
  2. Conducted analysis of user patterns and business requirements to build a prioritized enhancement backlog that balanced member needs with technical debt reduction
  3. Built a cloud-based retheming engine that intercepts requests to the legacy back end and delivers a fully redesigned, mobile-friendly front end without altering the underlying application or data
  4. Implemented updates in planned phases, with parallel testing environments to ensure clean transitions at each stage
  5. Integrated V! Message, a proprietary cloud-based messaging product, to enable direct member-to-member negotiation with full email privacy protection

The technical stack was built on AWS using open-source components: Ubuntu, Nginx, Python, and PostgreSQL. The team used GitHub for version control, with commit hooks that automatically run unit and integration tests via a CircleCI continuous integration pipeline, and AWS CodeDeploy handled deployment to cloud instances. Infrastructure was managed as code using CloudFormation, ensuring all configuration changes were tracked and repeatable. The redesigned interface was fully tested across all major browsers and mobile platforms, and integrated with LinkedIn, Facebook, and Google+.

Result

The modernization delivered a fully updated web application meeting both immediate and long-term objectives. Trade to Travel now offers a modern, responsive look and feel with full mobile support, while the legacy business logicbackend database and content management system remains untouched and fully operational.

Because V! Studios used a retheming engine rather than rebuilding from scratch, the first phase was completed in under a month with no service interruption. Member data and the legacy system were never at risk. Throughout the subsequent phases, the client maintained full confidence in the continuity of their platform.

The phased approach starting with the retheming engine approach was the key decision. Rather than attempting a full rebuild, V! Studios designed a system that sat between the user and the legacy application, modernizing the experience without touching what was already working. This was the technical insight that had defeated the two prior teams. It is also the approach that made a 30-day stopgap possible without creating additional risk.
